5 years and going - how we built a sustainable live service VR game

Puzzling Places launched as a small, meditative VR puzzle game - and quietly turned into a live service title that's still shipping new content and expanding to new platforms years later. This talk is a practical look at running a VR live service game told from the perspective of a small, independent team without a big publisher behind it.
I’ll share with why we chose to go live service in the first place and what it means to ship monthly content as a small team. I’ll outline the processes and infrastructure we had to built to make this sustainable (content curation & sourcing, processing pipeline, cross platform CI/CD). I’ll close with which features, updates and ports moved the needle, which didn’t, and how our business model evolved over time to keep it all sustainable.
A hands on retrospective of 5+ years of live service from a team still in the middle of it, for other builders who want to have a plan for what can come after launch day.
