Bazel for iOS at Scale: Lessons from a Real Enterprise Migration with over 300 modules

Session

In this talk, I will share the journey of migrating an iOS application at PAYBACK, serving more than 18 million monthly active users and consisting of 116 feature modules, 208 service modules, 18 shared modules, and four country-specific app variants.
The session will cover how we evaluated Bazel, addressed a complex dependency graph, and integrated both local and remote Swift packages.
I will discuss our incremental migration strategy, which allowed Bazel and Xcode to coexist throughout the transition, as well as the steps taken to improve build performance from initially matching Xcodebuild speeds to achieving 2× faster builds, and ultimately 3–6× improvements through spawn strategy optimization and local caching.
I will also explore our ongoing efforts to build Kotlin Multiplatform with Bazel in a monorepo environment.
Finally, the talk will highlight practical lessons learned around CI integration, BuildBuddy observability, and testing strategies within a large enterprise setup.
